From tech pack to container: the real underwear production timeline

Most sourcing delays are not production problems — they are calendar problems. Buyers plan backwards from a launch date and discover too late that sampling, fabric booking and sea freight do not overlap the way they assumed. Here is the timeline we plan with, and the reverse-planning table to check your own dates against.

1. Stage-by-stage timeline

3. Reverse planning: when to start for a launch date

October is when next year's Valentine's Day underwear gets decided — not December. Sea freight alone is 30–35 days; bulk production is 45–60; sampling and fabric booking eat November. Brands that start in December end up paying for air freight or missing the window.

4. Five things that reliably add a week

  1. Lab dips that do not match. Each round trip is 5–7 days. Send a physical colour standard, not a phone photo.
  2. Labels and trims arriving late. Care labels, hangtags and polybags are buyer-supplied items more often than people expect — book them with the PO, not after the PP sample.
  3. Changing the tech pack after PP approval. Any change after approval re-opens sampling and pushes the production slot.
  4. Waiting for the final AQL inspection to book freight. Book the sailing date in parallel with production; move it only if the inspection fails.
  5. Chinese New Year. Factories close for 2–3 weeks around the Spring Festival, with a ramp-down before and a slow ramp-up after. Plan a minimum of 45 days of buffer around it.

5. What we commit to on timing

  • Quotation within 24–48 hours of receiving product, quantity, fabric preference and destination market.
  • Sampling in 7–10 days (10–14 for sleepwear and sport bras).
  • Written production schedule with the PP sample approval: sampling date, bulk start, inspection window, sailing date.
  • AQL 2.5 pre-shipment inspection before anything leaves the factory, with the report shared before shipping documents are issued.
